How Much Do Missed Calls Cost HVAC Contractors?
What missed calls actually cost an HVAC shop: a worked ledger with sourced inputs, from a 28% miss rate to a $350 average ticket.
The short answer
For a residential HVAC shop getting 300 inbound calls a month, missed calls cost roughly $8,200 a month — about $99,000 a year. That’s not a guess — but it’s also not independent research. It’s the product of six inputs, every one of them labeled as vendor-reported or ASSUMPTION in the table below, so you can swap in your own shop’s numbers and get your own answer.
That figure is HVAC-specific. Ticket sizes, booking rates, and replacement economics here are HVAC numbers — this article doesn’t cover other trades. Two inputs (miss rate, spam share) are cross-industry platform averages; HVAC-specific figures are flagged where they exist.
Two benchmarks to sanity-check it against: per GetLocalCall’s 2026 roundup (an AI-receptionist vendor; vendor-reported), a single missed HVAC call costs $400–$1,500 on a weighted average of service work ($300–$500) and replacements ($5,000–$12,000), based on HomeAdvisor 2025 and Angi 2025 pricing data plus ServiceTitan benchmarks. Separately, AI-receptionist vendor Answer Genie AI publishes $1,500 as the average revenue opportunity per missed HVAC call (per the same roundup) — a marketing figure, not research.
Our ledger lands lower per call (~$98 of expected loss) because it applies a booking rate instead of assuming every missed call was a booked job. That difference matters — see the sensitivity section.
The worked ledger
The math has three steps: how many calls you miss, how many of those were real jobs that never came back, and what those jobs were worth.
Step 1 — the inputs
| Input | Value used | Status |
|---|---|---|
| Inbound calls per month | 300 | ASSUMPTION — example shop size; replace with your phone system’s count |
| Share of calls missed (unanswered) | 28% | Sourced (vendor platform data): CallRail platform data, ~28% unanswered on average (2026); a July 2025 CallRail release put the same figure at ~30% across its 220,000+ business base. Note: cross-industry — CallRail’s home-services-specific figure (Jan 2025, 1.1M conversations) is 14% missed. |
| Share of missed calls that are real opportunities | 92% | Sourced (vendor platform data): Ruby’s 2022 Call Trends Report — 92% opportunities, 8% spam, across 25.3 million calls handled 2020–2021 (all industries, not HVAC-specific) |
| Share of missed callers who never come back | 80% | ASSUMPTION — informed by CallRail’s September 2025 survey of 1,000 US consumers (vendor-reported): 82% said they’d call a competitor if a business didn’t answer, 78% said they’d abandoned a business after an unanswered call, 21% said they’d call one immediately |
| Booking rate if the call had been answered | 38% | Sourced (vendor platform data): ServiceTitan’s June 2022 analysis of 3,000+ US/Canada trades businesses — HVAC 38% booked (plumbing 43%, electrical 41%). ServiceTitan’s newer benchmark: 62% for top performers, 39% for the rest. Your CSR report has your real number. |
| Average ticket | $350 | Sourced (marketplace pricing data): Angi 2026 (updated Aug 4, 2026) — $350 national average HVAC repair, range $100–$3,000 |
Note on a popular stat we deliberately did not use: “85% of missed callers never call back” has no primary study behind it that we could find. CallRail’s own January 2025 release says “up to 85%” but links to a 2020 CallRail blog post citing a now-dead UK virtual-assistant page, per MyLocalVoice’s October 2026 review of 192 missed-call claims. The 80% figure above is our labeled assumption, grounded in CallRail’s actual 82% figure.
Step 2 — the calculation
| Step | Math | Result |
|---|---|---|
| Missed calls per month | 300 × 28% | 84 |
| Real opportunities among them | 84 × 92% | 77 |
| Lost for good (never return) | 77 × 80% | 62 |
| Booked jobs lost | 62 × 38% | ~23.5 |
| Monthly revenue lost | 23.5 × $350 | ~$8,200 |
| Annual revenue lost | $8,200 × 12 | ~$99,000 |
Divide it down and each missed call carries about $98 of expected revenue loss (0.92 × 0.80 × 0.38 × $350). That’s the number to put on a sticky note next to the phone.
Context around the miss rate: Invoca’s 2026 benchmark of 70 million calls found only 56% of business calls reach a person (52% in home services). And ServiceTitan’s 2025 State of the Trades data found 14.1% of inbound calls to residential HVAC shops in June arrived outside business hours — when almost nobody is staffed to answer. The leak concentrates exactly where you’re thinnest.
Step 3 — the cash you’ve already spent on those calls
Missed calls cost twice: the job, and the marketing that generated it. Per SearchLight by Hatch’s 2026 analysis ($14.9 million in spend across 816 contractors), blended CPL for HVAC on Google Ads was $104 (vendor-reported, via Pipelineon’s 2026 roundup). LocaliQ’s 2025 benchmarks (same roundup) put HVAC search-ad CPL at $84.92 — so the range is roughly $85–$104 per lead. At $104 a lead, those 84 missed calls represent roughly $8,700 in ad spend that rang and got nothing.
What moves the number most
Hold five inputs fixed and change one. This is where the ledger stops being academic.
| Change one input | New monthly loss | Why it matters |
|---|---|---|
| Miss rate drops to 18% (ServiceTitan 2023, weekday) | ~$5,300 | Your weekday operation is already decent — weekends are the leak (41% unanswered, same source) |
| Miss rate rises to 41% (ServiceTitan 2023, weekend) | ~$12,000 | A single summer Saturday can cost more than a full weekday week |
| Booking rate rises to 55% (strong shop; ServiceTitan puts top performers at 62%) | ~$11,900 | Better booking raises the cost of every miss — which is also the ROI case for answering more calls |
| Booking rate falls to 25% | ~$5,400 | A shop that can’t close on the phone bleeds less per miss, because it was converting less anyway |
| Average ticket rises to $500 (repair-heavy mix) | ~$11,700 | Ticket mix swings the total as hard as volume does |
| Half of missed calls are emergencies at 1.5× ticket | ~$10,300 | Emergency share AND the 1.5× premium are ASSUMPTIONS — we found no published ACCA or industry figure for emergency share of calls. The premium direction is real; the multiplier is yours to measure. |
| 1 in 20 lost jobs was a replacement at $5,978 | ~$14,800 | Angi 2026 puts average AC replacement at $5,978 (24,979 verified projects). One missed replacement dwarfs a dozen missed tune-ups. |
The three biggest swing factors: booking rate, weekend miss rate, and replacement mix. A shop at 41% weekend miss rate losing one replacement-class call a month is a $15,000/month shop, not an $8,000 one. Conversely, fixing the phone without fixing booking rate just fills a leaky bucket faster — the CSR side matters as much as the ringing side.
What the math doesn’t capture
These are real costs. They’re also unmeasured for HVAC shops specifically, so they stay out of the ledger and are labeled exactly as what they are: qualitative.
- Reviews. A homeowner with no AC in a heat wave who hits your voicemail doesn’t just call the next shop — some of them leave the one-star review for the shop that didn’t answer. No published study we found measures review loss per missed HVAC call.
- Repeat and referral business. The ledger counts the first job only. A booked service call that becomes a maintenance agreement (ServiceTitan’s playbook targets >35% of new customer opportunities converting to service agreements) and then a replacement in eight years is worth multiples of $350. No independent figure exists for HVAC customer lifetime value after a missed first call — vendor roundups cite unattributed LTV numbers, so we don’t put them in the math.
- Callback recovery. Quo’s 2026 analysis of 16.7 million missed calls found 69% got no callback within 48 hours (vendor-reported, via MyLocalVoice). The flip side — 31% did get called back, nearly all within 24 hours — is recoverable revenue the ledger ignores, because no source measures what share of callbacks convert. Fast callbacks are free money the table doesn’t count.
- Crew morale and dispatch chaos. Weekend miss rates climbing past 40% (ServiceTitan’s own 2023 data put weekend unanswered at 41%) mean the calls you do answer land on an overwhelmed dispatcher. That’s an operational cost, not a ledger line.
Verdict
A missed call doesn’t cost you $0. For the example shop in this ledger it costs about $98 of expected revenue — roughly $8,200 a month, $99,000 a year. Worse on weekends. Worse when replacements are in the mix. Worse the better your booking rate is. The cheapest marketing dollar in your business is the phone you already paid for.
